What should you inspect before the miss shows up on the dashboard?

Pipeline problems are visible in conversations weeks before they are visible in a number. Reactive coaching arrives after the quarter has already decided.

The premise

By the time the number moves, the cause is old

A missed month is not created in that month. It is created in the account selection three weeks earlier, the conversations that never reached discovery, and the follow-up that stopped after one attempt.

Reactive coaching reads the outcome and works backwards under time pressure. Proactive coaching inspects the inputs while they are still changeable.

Pipeline problems often begin inside conversations leadership never reviews.
Tier one

Daily — is the work executable today?

Daily inspection is about removing friction, not measuring people. It should take minutes and it should mostly produce unblocking, not feedback.

  • Blockers: what is stopping a rep from starting?
  • List readiness: does each rep have a prioritised set of accounts, or are they building one?
  • Overdue steps: what has slipped in the sequence and why?
  • Execution visibility: is the work observable without asking for a report?
Tier two

Weekly — what actually happened in the conversations?

This is where most of the value sits, and it is the tier most often skipped. It requires listening to real calls rather than reading a summary of them.

  • Call review: conversations end to end, against a known standard.
  • Coaching session: one observable behavior per rep, using the 10-2-1 loop.
  • AE / SDR account review: shared view of the accounts that matter and what is true about them.
  • Follow-up quality: what happened after real interest, not just whether a task closed.
Tier three

Monthly — where is conversion falling?

Monthly is the first tier where numbers are the primary object, because a month is roughly the smallest window where conversion is not just noise.

  • Funnel conversion: stage by stage, looking for the sharpest drop rather than the lowest number.
  • Play performance: which motions produced conversations, not just activity.
  • Territory health: coverage, saturation and whether the list still reflects reality.
  • One named constraint for the month ahead.
Tier four

Quarterly — is the operating model still right?

  • Capacity: is the coverage model realistic for the territory?
  • Hiring triggers: what evidence would justify the next hire, defined in advance.
  • Segment strategy: where the motion is working and where it is being forced.
  • Operating model: team shape, ownership boundaries, handoff design.

Inspection is not surveillance

The difference is what happens next. Surveillance produces a report about the rep. Inspection produces a change the rep can make. If a review does not end with a behavior, it was a status update.

This page owns WHEN and WHAT a manager inspects. Once the work has been inspected, the 10-2-1 framework owns HOW the coaching conversation runs.
